WORK AND PLAY EVERYDAY This past month we were on our way to a meeting with the director of marketing for a gigantic Fortune 500 company. Woohoo!!! On the drive we did something we love: we brainstormed. First, we brainstormed and established some objectives for the meeting we were about to have, then we brainstormed all the content for this issue of MTB Monthly, and, finally, we brainstormed about US. We talked about the lifestyle we are creating, what we want to do most, what’s important to us, what we don’t want to do... basically, everything about the future we’re building. It was quintessential “Work & Play, Every Day,” which is why THAT is the theme of this issue. We encourage you to find people who you can do this exercise with. It’s SO important to have sounding boards for your ideas  –  people who support and contribute, obviously, not people who poo-hooh and “hate.” And if you don’t find someone, consider us!! We are opening up more masterminds, so if you want to work with us personally, now you can.

Myth Buster! You’re walking in an empty parking lot. Suddenly, a mugger comes up behind you and holds a gun straight at you. He hisses: “your money or your life.” What do you do? It’s a no-brainer. We’d choose life all day, every day. In reality, though, many of us make the exact OPPOSITE choice every single day. It’s not exactly life or death, but... When you exchange freedom for money, you lose (and the people you love lose, too).

If you’re working your butt off to make money “so that” you can have a life, AND you’re miserable, exhausted or anxious, there’s a fundamental problem in your approach. THE SAVVY STRATEGIST Parkinson’s Law (AKA: Why You’ll NEVER Have “Enough” Time) By Michelle Villalobos

Perhaps you’ve noticed this phenomenon: you buy a computer, you start loading “stuff” - music, videos, images - up into it, and after a year or two, you notice your computer slowing down and filling up. So you buy another computer with more storage... and a year or two later, the same thing happens. It also happens with homes, closets, filing cabinets and more. The proven phenomenon is that “storage requirements expand to fit storage capacity.” And that applies to work too. It’s called “Parkinson’s Law,” which states that “work expands to fill the time available for it’s completion.” Essentially, the more time you allot for work, the more work you do. But what’s REALLY interesting for you and me is that research actually shows that if you LIMIT the time available for a task, you REDUCE the amount of time that task takes AND improve results. Perhaps you’ve seen evidence of this research in your own life, in something called “The Vacation Phenomenon.” The few days before a long vacation tend to be some of your MOST productive days ever. The reason all this is important is that you have to understand – before getting into the tactical elements of this issue of Make Them BEG Monthly  – that to be your most productive and to really start to work and play, every day, you first need to LIMIT the amount of time available for work. That’s right, you need to actually allot fewer, not more, hours to being productive. But during those hours you will be far more productive than you’ve ever been and produce better results than you ever have. This approach involves putting a few commitments and strategies in place. First, you need to design and commit to your lifestyle FIRST and then take IMMEDIATE steps in that direction.

Items like strategic planning, relationship building and quality control are examples of items most entrepreneurs MUST take part in. However, you are currently doing many things in your business that OTHER PEOPLE could complete. The thing to remember here is that you are hiring a PROFESSIONAL. You are not hiring a maid. You are not hiring a janitor. You are hiring someone with a valuable skill set who will help you scale your business. It’s

important you treat people well, you respect them, clearly express your expectations, reward them for good work and pay them in a timely manner. DO NOT treat subcontractors like they are subservient to you. Be great with them. Be appreciative. Don’t expect them to read your mind from day one. Don’t ridicule them if they mess up (since chances are it was your fault for not being clear enough and/or assigning tasks they had NOT yet proved they could reliably handle). If the chemistry isn’t there, respectfully move on to find the perfect one. It’s taken Jessica years to train and cultivate her stable of subcontractors. Her patience and generosity has built incredible loyalty amongst the people who help her run her business. Many businesses use freelancers to round out their workforces and meet growing staffing requirements. If you're going to hire a freelancer, be sure you do it the right way. Many people waste way too much time and effort making mistakes that are easily avoided.

The more clear you get about what you need and expect, the more likely you will be to hire the right person for each job. Again, chances are you’re looking for a handful of people to do those three tasks you just circled. Ultimately, you should have a stable of freelancers that you can regularly rely on to get the job done. The faster you find the good ones and fire the bad ones, the better. Jessica has about 30 subcontractors with whom she’s built great working relationships over the last 8 years. You also want TWO subcontractors that have duplicate skill sets. You want to make sure you have options because it’s often hard to predict a single person’s availability to take on projects (since they do work for other people as well). The whole point of this business model is that you create a flexible talent pool that’s EASILY REPLACEABLE. People get into trouble when they rely too heavily on a single person. As in dating, you look for people you want to build a relationship with. If you find a Badass freelancer who delivers, stay loyal. Don’t threaten to go somewhere else to save $5 an hour—it’s not worth it. As cliché as it is, you get what you pay for in MOST cases. You don’t have to pay the highest prices, but you shouldn’t be afraid to pay a little more for someone who wants to stay with you for a while and deliver at the highest level.

Make Your Subcontractors BEG Just as you make clients beg to work with you, come across so irresistible as an employer that you’ve got people clamoring to apply and be hired. REMEMBER: Money is not the only reason people will apply. They want to work for people/organizations they believe in. Offer more than just money. Get them excited!!!

Post the Ad, Interview & Hire Establish a budget and remember that the more you're willing to pay, the better talent you will attract. Keep in mind that paying by the hour gives subcontractors the incentive to take LONGER. We recommend at least considering alternate payment structures. Post your project on one or several freelance job sites - we like elance.com and guru.com for most general assignments. You may want to look into industry specific sites for special projects. As great as they are, contractors can also be a major pain in the rear. Jessica can tell you horror stories about incomplete projects, lost data, crashing deadlines, pitiful quality, work-scope arguments, and escape artists who disappear before the revisions are complete. Screen your contractors thoroughly, paying particular attention to ratings and reviews of what former employers have said about them. Do yourself a favor by asking the following questions before you assign that small project: • Who will be doing the work? It might seem obvious to you, but the answer isn’t always straightforward. Once freelance contractors reach a certain level of success, they often subcontract work for additional profits. Unless you’re hiring a project manager, try to work with the person who’s actually COMPLETING the work. Avoid paying a middle-man margin and decreasing the pace by having an in-between translating your orders to their minion. • What’s your availability? Do you work on the weekends? Ultimately you’ll want to work with people who can be available when you need them to be. The full-time student at University of Miami might do a great job, as long as you don’t expect to hear back from her during exam season. • Do you answer email within two hours? • Are you a stay-at-home mom with kids screaming in the background? • Can we communicate instantaneously over text? • Can you show me samples of relevant work? Let their work speak for itself. It’s easier than ever to make false claims, so ask specifically

about the role they played on the project and how they contributed to the finished product. Consider HOW they do the work (process)... not just WHAT they do. Can I talk to satisfied clients? When hiring employees, we check references. Don’t skip this with subs. The whole objective of outsourcing a project is to save your organization time and money, not to invest weeks or months in walking someone through the basics. Thirty minutes of investigation will save you 30 hours of nightmares. Ask the references tough questions, like: • What were 3 challenges about working with X?

• What advice would you give me for working most effectively with X? • How likely would you be to hire X again? • How was X with respect to deadlines? Did he or she ever miss a deadline? • How does X respond under pressure? Once you’ve made your decision, lay out all of the project/task parameters clearly, in writing, and request a signature. Protect yourself as much as possible by trying to pay at least a portion of the fee upon satisfactory completion, otherwise, if you pay everything up front, you lose leverage.

#5 – After Hiring

Use a  New Hire Checklist. After hiring a new contractor, immediately provide  him or her with a care package with all the information he or she may need – including a list of email address and phone numbers that you use most often. It’s important, in the event of questions or even emergencies, that your contractor know how to reach you. Communicate Your Response Routine. If you typically only answer emails at the end of the day, let the contractor know. If you rarely pick up the phone but always answer text messages, say so. Tell your contractor how long they may wait between their message and your response. If your response time is a day or two, let them know this is what they should expect. (A word of caution: If you delay your response, you may be delaying your own project’s progress.) Also outline what is acceptable in terms of THEIR responses. Whether you require a 2-hour or 24-hour response, make that clear at the outset. Set Check-In Dates or Deadlines. Never leave an assignment open-ended. If setting a realistic deadline isn’t possible, then set check points along the way. This way both you and your contractors know that if all other efforts to connect fail, communication will happen on this date. It’s a safety net for both you and the contractor. Be More Available to New Hires. While some of your long-term contractors may need little input from you to keep on task, it’s more likely a new hire will have questions and concerns as he embarks on his first assignment for you. Be aware of this and make an effort to respond quickly in the early days of a new working relationship so your contractor does not become frustrated with the project or your lack of input. If you demonstrate a lack of concern for the project, the contractor might begin to do the same. Stay Loyal. As in dating, you build a relationship with these people. #7 – Manage The Task To Completion

While you might like to think that the success of a project depends entirely on hiring stellar contractors, the truth is that much of it depends on you. You can hire the most competent contractor in the business, but if you are sloppy in the way you communicate the project will RARELY go well. Make sure you stay on top of the task and also give feedback. If the process didn’t go well, but you know this is a good contractor, let him or her know how they underperformed based on your expectations. At the very least, it could help them and it may end up helping you too, especially if you want to work with that person again.

They are somehow remembering, juggling, and hoping they don’t forget anything. Though calendaring can be intimidating at first, its ultimate purpose is to give you... More PLAYTIME and PEACE of MIND! The reason you must schedule things in your calendar is to empty your brain of overwhelm. We SWEAR this is the remedy for a racing mind. Let’s imagine you’ve got a big project looming over you. Chances are you’ll be stressed wondering how it’s going to get done. If you put a 4-hour block in your calendar next week, then you don’t have to worry about it. It’s going to get done... next week. Period. Here are our top 10 tips for starting to use your calendar effectively. 1.

Your calendar becomes your bible... Scheduling EVERYTHING. If it isn’t in your calendar, it doesn’t exist. This is truly the basis of everything else here. If you don’t commit to this piece fully, the rest won’t work. So make this your number one focus for a while.

2. Do a brain dump. Write down every single thing you need (and want) to do. Write fast, stream-ofconsciousness style. Write until you can’t think of a single other item on your To-Do List. Only when it’s on paper can you put it in your calendar. Schedule everything that you truly intend to do. Be realistic. 3. Determine your priorities. What’s TRULY important to you? And be honest with yourself. If you know that you should work out, but you really hate doing it, and you always procrastinate it, and you really despise it (like Michelle does), the answer isn’t to force yourself to do it and try to trick yourself into doing it by putting it in your calendar, potentially sabotaging this whole process. (The answer to THAT issue is you’ve GOT to find something that you enjoy doing to work out. ) 4. Determine what your “hard limits” are in terms of TIME, so you will be more focused and produce. For example, decide how much time each week you’ll dedicate to work, how much time to health, how much time to “Play,” etc. Determine how you feel in ADVANCE about working on weekends and working at night. If you’re a night owl and you do your best work at night, by all means, work around that. 5. You must schedule “PLAY” into your calendar. This means all of the things you WANT to do (not the things you SHOULD do!!) Remember, “working out” isn’t PLAY, but “J-lo wishes she could dance like me” is! In other words, make sure your play is actually PLAY. 6. In fact, you must schedule everything into your calendar!! Personal time, meditation time, gym time, lunch time, planning time, execution time, networking time, phone calls.... you get the idea. If you use a calendar tool like Google Calendars or Mobile Me, use different colors for different categories so when you look at your calendar, you can see if it looks “balanced.” See Michelle’s as an example on the next page. 7.

Determine what your workweek is going to be. Michelle tries to keep her workweek to 30 hours or less, and Jessica even lower than that!! This

doesn’t mean we don’t work hard – we absolutely do - and it doesn’t mean that unexpected work doesn’t come up – it certainly does; but at least we have a basic structure that we work from, one that honors our priorities and commitments. 8. Determine what your workday is going to be. For example, do you want the day to “officially” begin at 9 am? 10 am? noon? Remember, YOU get to decide. Another thing you get to decide is what kind of work

you’ll do on each day. For example, Michelle doesn’t take client meetings or calls on Mondays. She finds that when Mondays are a full, normal day, then she doesn’t truly enjoy her Sunday with her family, friends and boyfriend. Michelle’s “Admin Mondays” give her a chance to “ease into” the week and take care of her needs first. Think about how many days a week you want to work. Do you want to take Fridays off so you always have a 3-day weekend? Guess what? That’s up to YOU. 9. Put into your calendar all your regular, repeating events. Consider scheduling regular time to catch up with people on your team. For example, if you have a VA, setting up a Monday call can help get you both on the same page so that you’re working in concert. Plus, you can keep a running list of all the items he or she is working on (ideally keep it somewhere like Google docs so you both can update it) and check off things or add things as needed. 10. Stick to your calendar. Once you schedule play time, you need to train your brain to get excited about doing on what you plan. Put audible alerts on every single event (30min before or 5min before, etc). Be mindful of how you created your day. Your calendar is your promise to yourself. Honor that promise.
